When to Hire a CFO

Most software founders hire a CFO too late. By the time they realise they need one, they've already raised on shaky numbers, lost months to financial chaos, or burned goodwill with an investor who spotted something they couldn't explain.

The question isn't whether you need financial leadership — it's when. And the honest answer is: earlier than you think.

The signals that say it's time

You don't need a full-time CFO on day one. But you do need a finance function with strategic oversight when any of the following are true:

  • You're 6–9 months from a raise. Investors will ask detailed questions about your unit economics, burn rate, and projections. If you can't answer them cleanly and confidently, you're at a disadvantage before the conversation even starts.

  • Your revenue recognition is unclear. SaaS businesses have specific rules around when revenue can be recognised — especially for annual contracts, usage-based models, or multi-element arrangements. Getting this wrong creates restatement risk later.

  • You have investors or a board. Monthly or quarterly reporting to investors requires clean, consistent financials. A P&L thrown together in a spreadsheet the day before a board meeting doesn't build confidence.

  • You're making decisions without financial clarity. Pricing changes, new hires, market expansion — these decisions have significant financial consequences. If you're making them on gut feel rather than modelled analysis, you're flying blind.

  • Your burn rate has become hard to explain. If you can't answer 'how long is your runway under a slower growth scenario' in under 30 seconds, something is missing in your financial infrastructure.

Fractional vs. full-time: what's right for your stage?

At seed stage, a full-time CFO is almost never the right answer. The role costs $150–250k per year in salary, takes 3–6 months to hire, and most early-stage businesses don't yet have the complexity to fill the role productively. You'd be paying a senior salary for someone who spends half their time on work a junior analyst could handle.

A fractional CFO gives you senior financial leadership — strategic advice, investor-ready reporting, financial modelling — at a fraction of the cost. You get 80% of the value for 20% of the spend. The engagement is typically structured around a monthly retainer, with a lead analyst handling the day-to-day and a senior CFO providing strategic oversight and direct founder access.

The right time to move to a full-time CFO is typically Series B, when your financial operations have enough volume and complexity — multiple revenue streams, international entities, a finance team to manage — to justify a dedicated senior hire. Before that, fractional is almost always the more efficient model.

What to look for in a fractional CFO

Not all fractional CFOs are the same. Look for someone who has operated at your stage before — not a former Big Four partner who's never worked inside a startup. The best fractional CFOs are operator-first: they understand your business model, speak the language of your investors, and can move fast without a large support team behind them.
